Team Coaching

Individual coaching is already incredibly valuable. But what could we achieve if we supported entire teams in working better together, becoming more motivated, and significantly more successful? Is that even possible?

Yes, it is!
We take the proven Lumina Spark model from individual coaching and combine all personal portraits into a single team overview. This new level of transparency within the team creates the foundation for targeted collaboration, mutual understanding, and long-term team development.

A team workshop provides the ideal space to work together on the key success factors for effective teamwork. Using exercises on the Lumina mat, interactive card activities, and other hands-on methods, valuable conversations emerge—along with fresh perspectives and a real sense of team spirit.

At the end of the process, you’ll have a clear roadmap toward a stronger, more cohesive, and more successful team!

Transparency: Where Does the Team Stand Today? How Well Does That Align with Its Tasks?

Each team member completes a Lumina Spark online questionnaire. To prepare, everyone takes part in an individual insight session to understand their personal profile.

The individual profiles are then combined into a comprehensive team view, which is further enriched with a team focus aligned with the team’s purpose.

In addition, a preliminary conversation with the team leader (or key stakeholders) is held to clarify the team’s tasks, goals, and current situation—laying the groundwork for a targeted and meaningful team development process.

Team Workshop: Powerful Discussions Around the Team Profile and Engaging Interactive Exercises

In the workshop, the team’s starting point—including the Lumina Team Mandala—is discussed together as a shared foundation.

Through a variety of exercises using the Lumina mat and Lumina cards, a highly valuable exchange is initiated within the team around personality traits—both one’s own and those of fellow team members.

This leads to a significantly deeper understanding of the team as a whole, of individual members, and of one another—paving the way for stronger collaboration and mutual respect.

Team Roadmap: Concrete, Measurable Actions for a More Successful Team

The comparison between the team’s goals and tasks, current team performance and collaboration, and the status quo assessment of the team forms the starting point.

Based on this analysis, the team develops and agrees on 3 to 5 highly specific actions aimed at:

  • improving collaboration,

  • enhancing the quality of task execution, and

  • driving targeted team development.

These concrete measures serve as the foundation for lasting improvement and greater collective success.

Sustainable Support – Including Optional One-on-One Coaching

Depending on the nature and content of the team roadmap, different types of support may be helpful to ensure sustainable implementation. These can include:

  • A “pit stop” session during a regular team meeting to reflect on progress and adjust team actions as needed

  • One-on-one coaching for individual team members who want to deepen their development or address specific topics

  • Leadership coaching (Lumina Leader) for the team leader, to strengthen their impact and support the team more effectively

Tailored to the situation, these support options help turn insights into lasting results.

Our Proposal

Creating Transparency

A Lumina Spark portrait is created for each team member. All individual portraits are then aggregated into a Team Mandala view. In this visual representation, each team member appears as a colored dot with initials, positioned according to their personal profile focus.

Patterns and clusters begin to form, creating a clear team portrait, which is further enhanced by a central focus point—calculated as the average of all individual profiles.

In preparatory conversations, we also explore the team’s tasks, goals, and current situation.

Altogether, this results in a clear view of the team’s starting point in the form of a target vs. actual comparison—laying the foundation for meaningful and targeted team development.

Preparatory One-on-One Sessions

A Lumina Spark portrait is extremely valuable and insightful. However, the first encounter with it can feel a bit complex—featuring specific terminology and a 41-page report.

That’s why we conduct a 60- to 90-minute one-on-one online session with each team member ahead of the workshop. In this session, each participant gains valuable insights into their own personality and becomes familiar with the Lumina Spark methodology and language.

This ensures that everyone is well-prepared from the very start of the workshop—ready to engage, contribute, and get the most out of the experience.

Team Workshop (1 day)

The team workshop is the heart of the team coaching process. It consists of several key elements and ultimately leads to the development of a clear team roadmap for ongoing team development—aimed at improving collaboration and achieving stronger team outcomes.

We begin with a presentation of the starting point, including the Team Mandala and a target vs. actual comparison. After discussing this together, everyone is aligned on the same foundation, providing a solid base for the rest of the workshop.

A range of exercises—such as those on the Lumina mat and with the Lumina cards—create powerful and engaging opportunities for the team to explore personality traits, behaviors, expectations, as well as self- and external perception. These activities elevate communication and mutual understanding to an entirely new level.

Building on this valuable work around team awareness, the group identifies the most relevant topics and leverage points for better collaboration, more effective task fulfillment, and greater team success.

Team Roadmap (3–5 Concrete Actions)

These 3 to 5 focus areas form the foundation of the team roadmap. Based on these priorities, the team jointly develops 3 to 5 concrete actions, structured using the GROWS model. Each action is clearly defined, measurable, and tailored to the team’s specific context.

To ensure sustainable implementation, various forms of support can be offered as needed:

  • A “pit stop” session during a regular team meeting to review progress and adjust course

  • One-on-one coaching for individual team members who wish to deepen their development

  • Leadership coaching for the team leader to strengthen leadership effectiveness and support the team’s journey

These supportive measures help turn intentions into results—and ensure that positive change lasts.
